The old contract

The traditional consulting engagement puts all the risk on you. You fund months of discovery before anything exists. You sit through status updates on work you can’t evaluate yet. You approve a SOW for a deliverable you’ve never seen, scoped by people who’ve never touched your actual problem. By the time something real appears, the wrong assumptions are socialized, budgeted, and staffed around. Changing course at that point isn’t a conversation. It’s a crisis.

If a firm charges you to figure out what your problem is, they’ve already told you something important about how they value your time versus their revenue. Targeting is fast, it runs at your pace, and it either produces enough signal to build something or it doesn’t. You’ll know within days. You shouldn’t pay either way.

A prototype before a commitment.

The SOW shouldn’t describe what you’ll get. The prototype should already exist. Your job at that point isn’t to approve a document. It’s to react to something real and decide whether it’s worth continuing. If it isn’t, you owe nothing. That’s the right structure.

Pay for output, not process.

Charts are free. Word documents are free. Visio maps are free. The thing worth paying for is a working system that solves the problem. If the deliverable is a description of work rather than the work itself, the engagement is structured wrong.

A small team with real judgment.

Headcount is not a proxy for quality. Two practitioners with the right methodology outperform twelve people coordinating across a Gantt chart. What you want in the room is taste, judgment, and the ability to decompose your problem precisely. That doesn’t scale with bodies. It scales with capability.
